What is Style Changeover

Style changeover is the transition from producing one style to producing another on the same line. It involves new samples, new operations, new machine settings, and often new training. Changeover is a major source of lost efficiency in garment factories.

Why It Matters

A typical changeover loses 1 to 3 days of production. A factory that changes styles once per week loses 15 to 30 percent of capacity. Planning the changeover well reduces this loss.

Practical Example 1 — Basic Changeover

Line switches from T-shirt to polo. Similar machine set up but 5 new operations. Pre-trained operators are ready. Changeover takes 4 hours instead of 2 days.

Practical Example 2 — Complex Changeover

Line switches from shirt to jacket. 3 new machines. Needle change, thread change, folder change. Pre-arranged machines, pre-trained operators. Changeover takes 1 day instead of 3.

Practical Example 3 — Machine Prep

Machines are prepared the day before the changeover. All attachments are set. Operators report to the line on the morning of changeover with all training completed.

Practical Example 4 — Pilot Run

A small pilot of 100 pieces is run on the previous day to validate the setting. Mass production starts immediately on the changeover day with full confidence.

Steps in Changeover Planning

Confirm SMV and operation breakdown. Check machine requirements. Prepare machines in advance. Train operators in advance. Arrange the pilot run. Schedule the changeover day. Communicate to all.

SMED Principles

Separate internal and external setup. Convert internal to external. Simplify internal. Use standard tools. Have everything ready in advance.

Common Mistakes

Changeover planned at the last minute. No pilot run. Operators not trained. Machines not ready. Sample not approved. Line supervisor not informed.

When to Use It

Changeover planning is done for every style change. Factories with frequent changeovers should invest in SMED.
