Why a Weekly Meeting
A weekly production meeting brings together PPC, IE, production, quality, and merchandising to review the past week and plan the next. It is the single most effective meeting for coordination. Without it, departments work in silos.
What to Review
Last week's plan vs actual. Orders at risk. Style changeovers. Rush orders. Capacity utilization. Quality issues. Absenteeism. Fabric in-house. Buyer concerns.
Practical Example 1 — Basic Agenda
10 minutes: last week's summary. 15 minutes: at-risk orders. 15 minutes: next week's plan. 10 minutes: quality and absenteeism. 10 minutes: any other issues. Total 60 minutes.
Practical Example 2 — Data Pack
Prepare a one-page summary before the meeting: total pieces planned vs actual, efficiency, DHU, absenteeism, orders at risk. Share with all attendees.
Practical Example 3 — Action Log
Each action is documented with an owner and a due date. The log is reviewed at the start of the next week's meeting. Open actions are escalated.
Practical Example 4 — Buyer Escalation
An order is at risk of missing the ship date. The merchandiser and PPC jointly propose options. A decision is made in the meeting. Buyer communication is assigned.
Who Attends
PPC head. IE head. Production manager. Quality head. Merchandising head. Sometimes HR, maintenance, and finance. The factory head chairs the meeting.
Common Mistakes
No data pack. Too many attendees. No agenda. Too long. No actions documented. Same issues every week with no resolution.
When to Use It
Weekly production meeting is held every week on the same day and time. It is the operational backbone of the factory.
